Definition
A commercial bottleneck is the single constraint that is most limiting the rate at which a company can grow revenue. It is rarely what leadership thinks it is. The Commercial Bottleneck Audit™ is a structured process for identifying the real constraint — not the symptoms — and defining the minimum intervention required to remove it.
The Problem
Companies stall for different reasons. Some have product-market fit but no access to buyers. Some have buyers but no route to scale distribution. Some have revenue but cannot access the capital or partnerships to grow. Treating symptoms — hiring more salespeople, spending more on marketing — without diagnosing the actual bottleneck is how companies waste 18 months and significant capital.
The Framework
Step 01
Map every stage from prospect identification to revenue received. Where does the flow break down? Where do deals die? Where does the pipeline thin out? The blockage is almost always visible in this map if you know how to read it.
Step 02
Who needs to be reached that is not being reached? What types of decision maker, buyer or partner are absent from the current pipeline? Access gaps are the most common bottleneck at growth stage.
Step 03
Where is conversion lowest in the pipeline? Low conversion at the top of the funnel is an access problem. Low conversion in the middle is a positioning or trust problem. Low conversion at the bottom is a commercial structure problem.
Step 04
Which commercial relationships are critical to the next phase? Which do not yet exist? Which exist at the wrong level? Relationship gaps are frequently the root cause of growth stalls.
Step 05
Synthesise the above into a single, clear statement of the primary bottleneck. This is the constraint that, if removed, would unlock the most growth. Secondary bottlenecks exist but addressing them first is almost always a distraction.

Slow sales velocity is a symptom. The bottleneck causing it might be access, positioning, conversion or structure. Hiring more salespeople to fix slow velocity when the real problem is access is expensive and ineffective.
